Mud Mixer vs mixing by hand: what six times the throughput is worth
The time difference is obvious. The quality difference is the part that matters, and it is the one nobody mentions.
The short answer
Hand mix under 20 bags, use a machine above that. A wheelbarrow and hoe manages about 8 × 80 lb bags an hour and costs $40. A continuous mixer does 45 and costs $3,695. Below about 20 bags — a third of a cubic yard — the machine is not worth setting up and cleaning. Above 40 bags, hand mixing produces a worse slab, not just a slower one.

The time comparison is easy to state and easy to underestimate. Eight bags an hour by hand. Forty-five with a continuous mixer. Nearly six to one.
What is less obvious is that on a pour of any size, the slower method also produces a worse result.
What hand mixing actually involves
Per 80 lb bag, honestly timed:

That is around eight bags an hour, and it holds for the first hour. By hour three, on a warm day, it does not — mixing is hard physical work with a hoe against a stiff mix, and the rate falls while the temptation to add water rises.

Anything below the third row is a hand-mixing job. Anything at or below the fourth row and above the second is a rental job. The bottom row is a ready-mix truck, and it is not close.
The quality problem nobody mentions
Two things go wrong on a slow pour, and both are more serious than the schedule.
Excess water. Mixing a stiff concrete mix by hand is genuinely hard, and the obvious way to make it easier is to add water. Every extra litre reduces the finished strength. The water-cement ratio is the dominant variable in concrete strength: a mix at 0.45 might reach 4,000 psi; the same mix at 0.60 might reach 2,800. That is not a marginal difference — it is a slab that cracks in five years instead of thirty.
Nobody sets out to over-water a mix. It happens over three hours of hoe work, gradually, one splash at a time.
Cold joints. Concrete begins setting within 30 to 45 minutes in warm weather. Place fresh concrete against material that has already started to set and you get a cold joint — a plane of weakness through the slab with no aggregate interlock across it.
At eight bags an hour, a 68-bag patio takes eight and a half hours. Every part of that slab is being placed against concrete that set hours earlier. The result is not one slab; it is a mosaic of small slabs that will crack along the joins.
This is the real argument for a faster mixing method, and it applies at 45 bags long before it applies at 12.
Where each method is right
By hand, under 20 bags. Fence posts, a small landing, a few footings. Setting up, running and cleaning a machine takes half an hour, and that is more time than the mixing itself for a job this size. A wheelbarrow and a proper mixing hoe — not a shovel — is the correct tool.
Rented drum mixer, 20 to 70 bags. This is the sweet spot for rental at around $100 a day, and it is where most residential projects land. Twenty bags an hour keeps you ahead of the set time on anything up to a decent patio.

Ready-mix delivery, over 1.5 cubic yards. Roughly 68 bags. At that point delivered concrete is usually cheaper in materials alone, and the labour saving is total.
The injury arithmetic
Not usually part of a tool comparison, and it should be.
Mixing concrete by hand involves lifting an 80 lb bag from ground level, carrying it, and tipping it — repeatedly, while tired, often on uneven ground. Then working a stiff mix with a hoe in a bent posture, which loads the lower back in the exact way occupational health guidance warns about.
For a 40-bag pour that is 3,200 lb lifted and 40 bent-over mixing cycles. Most people do this two or three times in their lives and get away with it. Some do not, and a back injury costs considerably more than any mixer.
What actually reduces the risk:
- 60 lb bags rather than 80. A few percent more expensive per cubic foot and 25% less weight per lift.
- Bags at waist height. Stack the pallet on another pallet or a bench so you are not lifting from the ground every time.
- A mixing hoe, not a shovel. Less effort per stroke and a better posture.
- Two people alternating. Fatigue is when technique degrades and injuries happen.
A continuous mixer's stand-over hopper and integrated bag opener remove the tipping entirely, which is a genuine part of what the price buys and the part that never appears on a specification sheet.
When hand mixing is actually better
Being fair to the barrow, because it wins in more cases than a tool review usually admits.
Very small quantities. Half a bag for a post, a bucket for repointing. Setting up and cleaning any machine takes longer than the job.
Awkward access. A back garden reached through a house, a roof terrace, a basement. A barrow and a bucket go where a 185 lb machine does not.
No power or water. Self-evident, and it covers more sites than people expect.
When you want control over each batch. Repair work matching existing mortar colour, or small quantities of different mixes, is easier one bucket at a time than through a machine set to one ratio.
If you are mixing by hand, do it properly
- Use a mixing hoe, the flat one with two holes, not a garden hoe and not a shovel. It moves material through the mix instead of pushing it around.
- Mix dry first if you are combining more than one bag. Colour uniformity is your indicator.
- Make a crater, add water to the centre, and pull dry material in from the edges. Adding water on top produces a wet layer over a dry one.
- Add water in stages and stop at the point where a handful holds its shape without slumping. Resist the urge to go further.
- Work in a plastic barrow if you can. Cured concrete releases from plastic far more easily than from steel.
- Section the pour deliberately if it will take more than an hour, with proper joints rather than accidental cold joints.

How long does it take to mix concrete by hand?
About seven to eight minutes per 80 lb bag once you include opening, loading, adding water, mixing to a consistent state and dumping. That is roughly eight bags an hour sustained, and the rate drops as you tire — hour three is not hour one. For a half-yard pour of 22 bags, budget three hours of continuous physical work.
Is hand-mixed concrete weaker?
It can be, and the mechanism is usually water rather than mixing. People add extra water to make hand mixing physically easier, and excess water is the single biggest determinant of reduced compressive strength. A mix at a 0.6 water-cement ratio can lose 25 to 30% of its strength against one at 0.45. Machines make the correct ratio easier to hold because you are not fighting the material.
How many bags can one person mix in a day?
Sustainably, about 40 to 50 by hand over a full working day, and the last ten will be worse than the first ten. With a drum mixer, 120 to 150. With a continuous mixer, 250 or more if someone is keeping the hopper fed.
What is the cheapest way to mix a lot of concrete?
For anything over about 1.5 cubic yards, ready-mix delivery is usually cheapest outright — bagged mix runs $250 to $300 per cubic yard in materials against $150 to $200 delivered, before any labour. Below that, renting a drum mixer at around $100 a day beats every purchase option.
Can you mix concrete in a wheelbarrow properly?
